AI in 2025: chat was the show, the process was the business

2025 was the year “AI agent” became a budget line. It was also the year of hundreds of engineers sold as agents — the same pattern we wrote about in June. On 31 December the useful question is not which model shipped. It is which of your processes now has a log, an owner, and a rollback.

In LATAM we saw all of it: WhatsApp with an LLM that hallucinated prices, “AI” that was a human in another timezone, and — the few that worked — models dropped in where software already existed: reading XML, sorting an inbox, drafting the reminder for a failed payment. That is artificial intelligence on the rail, not a chat beside the rail.

What is worth carrying into 2026

  • AI on a system that already exists: apps, APIs, collections.
  • An audit trail. If you cannot explain a decision in a meeting, it is not production.
  • Cost per transaction, not “ChatGPT seat licenses” with no volume.

2026 does not need more New Year demos. It needs the same rule: if this happens, do that. The model, when it belongs, is a step. Not the product.

Useful AI leaves a log. Catalog AI leaves a December invoice and silence in January.
